The result is a game of telephone. Leadership asks for "AI-powered" something. Product translates this into requirements that may or may not be technically feasible. Engineering evaluates the requirements, realizes they're either trivial or impossible, and either builds something that doesn't really need AI or gets stuck trying to solve an intractable problem.

The fundamental issue is that most business leaders don't have a realistic mental model of AI capabilities. They've absorbed the hype: AI is magic, it can do anything, it's going to transform everything. What they haven't absorbed is the nuance: AI is good at pattern recognition in narrow domains, it requires substantial data, it fails in predictable ways, and it's expensive to build and maintain.

I've seen leadership get excited about a proof of concept, immediately start planning the roadmap for a full product launch, and then become increasingly frustrated as the team explains that getting from 90% to 99% accuracy will take longer and cost more than getting from 0% to 90%.

The expectation mismatch goes both ways. Sometimes teams oversell what they can deliver because they're excited about the technology and want to work on interesting problems. Sometimes leadership under-appreciates what's been achieved because they don't understand how hard the problem was.

Here's something that rarely shows up in the AI hype articles: the hardest part of AI is usually not the AI.

But when I do a post-mortem on failed AI projects, technical limitations are usually a contributing factor, not the root cause. The root cause is typically that someone decided to pursue an AI project without the organizational conditions necessary for success.

A healthy AI initiative starts with a clear problem that's well-suited for AI approaches, realistic expectations about what success looks like and how long it will take, sufficient data and infrastructure to support the work, cross-functional buy-in and collaboration, and leadership that understands the technology well enough to make informed decisions.

Get those things right, and technical challenges become manageable obstacles rather than project-ending disasters. Get them wrong, and no amount of technical brilliance will save you.

What Actually Works

The AI projects I've seen succeed share some common traits.

They start small. Not "let's transform the business with AI" but "let's automate this specific, well-understood task where we have good data and can measure results." Success on small projects builds credibility, reveals organizational gaps, and creates momentum for bigger initiatives.

They invest in literacy. The business leaders involved understand enough about AI to ask good questions and make informed tradeoffs. They don't need to understand the technical details, but they need to understand capabilities and limitations.

They embrace iteration. The first version won't be perfect. The plan isn't to build a complete solution and launch it; the plan is to build something minimal, get it in front of users, and improve based on what you learn.

They measure outcomes, not activities. The goal isn't to ship an AI feature; the goal is to solve a business problem. If the AI isn't solving the problem, it doesn't matter how impressive the technology is.

They plan for operations. Building the model is just the beginning. Deploying it, monitoring it, improving it, and maintaining it are where the real work happens. Teams that treat launch as the finish line are in for a surprise.
